Getting better results: the 4 Ds

Every AI failure has a cause, and a specific fix. This is the map of which is which.

When it doesn't work

AI FAIL

We've all had the moment. You ask AI to do something and it just doesn't.

That's AI failure. It's normal. It's common. And it's fixable.

Every one of those failures has a cause, and every cause has a specific fix. Name the failure, pull the right lever.

What goes wrong

The failure modes

The common ways it goes wrong:

None of these mean the AI is dumb. Each one points to something you can fix.

The framework

The 4 Ds

The fix is a framework called the 4 Ds: the four skills of working well with AI. Get these right and the failures above mostly disappear.

D1
Description

Telling the AI clearly what you want. The work, the context, the format, the tone.

D2
Discernment

Judging what comes back. Spotting what's wrong, weak, or made up before it goes anywhere.

D3
Delegation

Deciding what's yours and what's the AI's. Handing over the right work, keeping the rest.

D4
Diligence

Owning the output as your work. Checking it, standing behind it, using AI responsibly.

The 4 Ds is the AI Fluency framework from Anthropic, developed with Professor Rick Dakan (Ringling College of Art and Design) and Professor Joseph Feller (University College Cork).

Connect them

Each failure maps to a D

Now connect them. Every failure mode traces to one of the four.

Four failures, four levers. The rest of Phase 1 is one module per D.

One mindset to carry in: the first response is a draft to steer, not a verdict to accept or reject. The good results come on the second and third pass.
